Inspiration
Our journey began with a painful, yet universal, problem in software development: the overwhelming task of inheriting a new project. We saw firsthand how a codebase's hidden history, undocumented technical debt, and tangled integrations could trap new team members in weeks of costly "spelunking." Our motivation was clear: to create a solution that banishes this guesswork and empowers product managers and tech leads with an immediate, evidence-backed understanding of any repository. We aimed to transform this manual, time-consuming process into an automated, confident onboarding experience.
What it does
Repo Pilot is your ultimate AI-powered mission control for inherited codebases. Simply connect any GitHub repository, and it delivers a comprehensive, mission-control view of the project's health. It meticulously exposes hidden dependencies, highlights potential risks with surgical precision, and charts clear upgrade paths. The core value lies in its ability to empower teams to make confident, data-driven decisions in minutes, not weeks.
How we built it
We engineered Repo Pilot using a multi-faceted approach. The Repo Ingestor, our initial data engine, either clones or ingests a repository before feeding it through our Check Grid. This grid uniquely fuses deterministic static scans with nuanced insights from a GPT-5-driven AI. The results are then processed by the Onboarding Insights Neural Toolset, a sophisticated system that blends objective metrics with qualitative AI takeaways.
The output is presented through several key features: an Integration Matrix with detailed risk and health scores, the comprehensive Repo Pilot Analysis Dashboard, and a striking 3D Commit Map that provides a visually immersive journey through the project’s history. For seamless deployment, we registered the application with GitHub Apps and launched it on Vercel.
Challenges we ran into
One of our biggest hurdles was the intricate fusion of disparate data types. Blending the rigid, deterministic metrics from static analysis with the nuanced, natural language output of an LLM required meticulous calibration to guarantee both accuracy and consistency. Another significant challenge was crafting the 3D Commit Map to be both visually compelling and intuitively useful for navigating complex commit history. We also had to tackle the issue of AI-generated content bias, which led us to develop our distinctive Vibe Killer feature to maintain the integrity of our analysis.
Accomplishments that we're proud of
We are most proud of bringing a tangible product to life that directly solves a significant industry problem. The fact that Repo Pilot can deliver a comprehensive codebase analysis in minutes is a major accomplishment that we believe will save companies countless hours. We are also proud of our innovative use of GPT-5 to create a truly "co-creative" tool that pairs structured, JSON-only AI outputs with invaluable human judgment. Successfully deploying our product as a GitHub app on Vercel was also a major milestone.
What we learned
This project taught us the immense power of combining structured data analysis with the capabilities of a large language model. We discovered that while AI excels at heavy-lifting analysis, human judgment is still indispensable for making strategic decisions. This experience reinforced our core belief in a "co-creation" model, where AI serves to amplify human expertise rather than replace it. We also learned the critical importance of clear and intuitive data visualization to make complex information accessible to a broader audience.
What's next for ZS Innovators
For the next iteration of Repo Pilot, we plan to significantly expand its capabilities. We will explore integrations with other code hosting platforms beyond GitHub. We also aim to develop more granular, user-customizable "roast" templates tailored to different departmental needs. Finally, we will focus on building more collaborative features within the dashboard, enabling teams to tag, comment on, and assign tasks directly from the analysis results. Our goal is to transform Repo Pilot from a diagnostic tool into a central hub for codebase management.
