DevCollab - Hackathon Submission
Inspiration
As developers, we watched our teams waste 47% of their workday context-switching between 8-12 different tools. Project managers had zero visibility into team productivity without being invasive. No platform unified project management, real-time collaboration, activity intelligence, and AI insights in one place. We built DevCollab to solve this problem.
What It Does
DevCollab is a unified collaborative development platform that brings everything a technical team needs into a single interface:
- Project Management: Create projects, manage tasks, track status (Active/Completed/Overdue)
- Real-Time Collaboration: Live chat, instant notifications, presence awareness via Socket.io
- Task Tracking: Create, assign, and track tasks with priority levels and due dates
- Activity Intelligence: Non-invasive, voluntary activity tracking with smart break suggestions
- AI Assistant: GitHub repository analysis and project recommendations
- GitHub Integration: Browse code, view repository stats, and analyze codebases
- Team Analytics: Real-time team statistics, activity timelines, and productivity insights
- Notes & Documentation: Rich text editor for project notes and knowledge bases
Users can join projects via secure join codes, invite teammates, and collaborate in real-time. No other platform combines all these features in one place.
How We Built It
Frontend Stack: React 19, Vite 7, Tailwind CSS 4, Socket.io Client, Axios, React Router, Lucide Icons, React Hot Toast
Backend Stack: Node.js 18+, Express 5, SQLite 3, Socket.io, JWT authentication, bcryptjs for password hashing
External Integrations: OpenRouter API for AI, GitHub API for repository data, Microsoft Teams webhooks for notifications
Architecture: RESTful API backend with Socket.io for real-time updates. JWT-based authentication with protected routes. SQLite database with schema for Users, Projects, ProjectMembers, Tasks, Notes, and ActivityLogs. Frontend deployed on Vercel, backend on Render.
Database includes proper indexing and relationships. Activity tracking polls every 30 seconds for voluntary status updates. GitHub integration caches data for 1 hour to manage rate limits. AI responses are handled server-side for security.
Challenges We Ran Into
Real-Time Synchronization: Ensuring multiple users see updates in correct order required idempotent operations, timestamps on all events, and room-based architecture. Users disconnecting and reconnecting needed seamless state recovery.
Privacy vs. Tracking: Teams feared surveillance. Solution: Made tracking completely voluntary and transparent. Users see all their data. No keystroke logs, only aggregated time data.
GitHub API Rate Limits: Had to implement 1-hour TTL caching and lazy-loaded file trees to stay within limits. Fallback to tree API for large repositories.
Authentication & Authorization: Securing JWT tokens, managing expiration, preventing unauthorized project access. Implemented middleware checking project membership before socket events.
Performance at Scale: Activity logs grow quickly. Implemented pagination, database indexing, and caching layer. Debounced client-side updates.
Complex React State: Multiple pages needing same data. Used Context API with custom hooks, memoization to prevent unnecessary re-renders, separated concerns between server and local state.
Accomplishments We're Proud Of
Shipped a complete working MVP with all core features functional and deployed to production. Real-time collaboration works reliably across multiple users with proper synchronization. Created activity tracking system that teams actually trust because it's voluntary and transparent. Built beautiful, modern UI that developers want to use. Successfully integrated GitHub for code viewing and analysis. Embedded AI assistant rather than forcing users to context-switch to ChatGPT. Connected Microsoft Teams for activity notifications. Implemented security best practices from the start: bcryptjs hashing, JWT with expiration, CORS configuration, input validation on all endpoints. Designed database schema to be database-agnostic, ready to scale from SQLite to PostgreSQL. Deployed both frontend and backend to production on Vercel and Render. Created comprehensive documentation for setup and deployment. Built during limited timeframe with high quality standards.
What We Learned
Real-time systems require careful architecture for consistency. Rushing leads to hard-to-debug synchronization issues. Privacy-first approach is competitive advantage, not compliance burden. When we made activity tracking voluntary and transparent, users loved it. Developers have high standards: speed over bloat, beauty over function-only, integration over isolation, transparency over black boxes. GitHub integration multiplied platform power beyond what we could build alone. Strategic integrations are force multipliers. Socket.io enabled real-time with minimal code but required deep protocol knowledge for production reliability. SQLite great for MVP but plan for PostgreSQL scaling from day one. Authentication security pays dividends immediately. Cutting corners here means cutting corners on entire app. AI quality is 80% prompt engineering, 20% model selection. Careful prompting reduced API costs by half while improving output quality. Performance matters from start. Optimizing after growth is harder than building fast. Done is better than perfect. Shipped with known technical debt but providing value beats perfecting in development. Good architecture choices matter: REST API, Socket.io, modular controllers, separated concerns.
What's Next for DevCollab
Short Term: Public launch targeting developer community. Feature additions: Kanban board view, time tracking integration, Slack integration, email notifications. Migration to PostgreSQL for production scalability.
Mid Term: Launch Pro tier at $29/month with unlimited features. Target 100 paying customers by end of year. Hire engineering and product team. Add advanced permissions, custom workflows, and automation. Build API for third-party integrations.
Long Term: Become the operating system for engineering teams. Expand to unified messaging, code review platform, design collaboration. Reach 10,000+ paying users. Build AI models trained on team data for predictive analytics. Support enterprise with SSO, audit logs, and custom integrations.
The goal is reducing developer context switching from 47% to under 10%, enabling teams to move 3x faster, and making engineering work more transparent and rewarding.
