Inspiration

As we approach the FIFA World Cup 2026, stadiums face a critical challenge: evolving into smart venues without losing their soul. Vanguardia Stadium OS, developed by Montiel Global Strategic Alliance (MGSA), is the answer. We are transforming the Estadio Akron (Guadalajara) from a traditional venue into a high-tech ecosystem that respects the culture while pushing innovation.

What it does

Our platform uses Google Cloud & Vertex AI to create three distinct, specialized ecosystems within the stadium:

  1. The Dedicated "Gamer Zone" (The Gen Z Hub) A specific, high-tech area within the stadium designed for digital engagement. Here, fans can engage in competitive Esports, VR experiences, and AR simulations. It is the digital playground where the "World Cup" is played virtually, separate from the traditional stands.
  2. The "Barra" & Tribuna (Safety & Logistics) For the Supporters Groups (like "La Irreverente"), the system focuses 100% on Safety and Logistics. We do not "gamify" the passion; we protect it. The system uses Computer Vision to monitor crowd density, streamline access (biometrics/QR), and coordinate logistics so their visual shows (lights/chants) are safe and synchronized with the stadium operations.
  3. Crowd-Sourced Performance Analytics (The "Vanguardia" Innovation) This is our edge. When thousands of fans record a match play (like a free kick) from different angles using our App, the system aggregates this footage. Vertex AI creates a 3D biomechanical model of the player's movement in real-time. This data is sent to the coaching staff to analyze trajectories and improve technique. Every fan video helps the team play better. ## How we built it We designed a modular architecture using Google Cloud Platform: Vision Layer: We utilized Vertex AI to train computer vision models capable of detecting crowd density and specific movement patterns (distinguishing between "celebration jumping" and "safety hazards") for the Barra sector. Data Aggregation: We built a pipeline to ingest video fragments from fans' devices, aligning them temporally to reconstruct 3D play models. App Layer: Built with Flutter for cross-platform performance, ensuring the "Gamer Zone" features are responsive and the "Safety Features" consume low battery. Strategy: We applied the MGSA methodology: combining high-tech dev with on-ground logistics insights from actual stadium animation teams. ## Challenges we ran into Connectivity vs. Latency: In a stadium with 45,000 people, bandwidth is gold. We had to segment the network traffic: high priority for Security/Ops data, and localized high-bandwidth nodes for the Gamer Zone. Contextual AI: Teaching the AI to differentiate between a "passionate chant" and a security risk was complex and required training with real audio samples from the stadium. ## Accomplishments that we're proud of We successfully designed a bridge between Strict Security Protocols and Unleashed Fan Passion. We are proud to present a solution where the "Barra" becomes an active part of the security solution, and where a fan in the cheapest seat can contribute video data that helps a player score a goal. This proves MGSA is ready for the global stage. ## What we learned
  4. Cultural Intelligence in AI: We learned that you cannot apply a "one-size-fits-all" model to a stadium. The "Gamer Zone" requires high-tech engagement, while the "Barra" requires respectful, invisible technology that ensures safety without sanitizing their passion. Technology must serve the culture, not replace it.
  5. The "Crowd" is the Supercomputer: We discovered that the thousands of smartphones in the stands are not just for selfies; they are a distributed network of high-definition cameras. Harnessing this footage for biomechanical analysis turned passive spectators into active contributors to the team's performance.
  6. Infrastructure Resilience: Implementing high-bandwidth solutions (like AR and Real-time Video Upload) in a dense environment requires a hybrid approach (Edge Computing + Cloud) to prevent network congestion during critical match moments. ## What's next for Vanguardia Stadium OS: The Akron 2026 Experience Immediate pilot testing logic during the upcoming Liga MX Liguilla matches at Estadio Akron. Our roadmap includes pitching the full suite to the FIFA 2026 Local Organizing Committee and expanding our strategic alliance with our partners in India to scale the development.
