Inspiration
Enterprise customers often receive promises during sales calls that never make it into contracts or project management systems. These commitments remain scattered across meeting transcripts, emails, CRM notes, and onboarding discussions. As projects move from Sales to Customer Success, critical promises are easily forgotten, resulting in missed deadlines, customer frustration, and preventable churn.
We wanted to build an AI agent that acts as a commitment assurance layer—not another CRM or meeting summarizer, but a system that continuously verifies whether customer commitments can actually be delivered before they become business risks.
What it does
PromiseOps is an AI-powered Customer Commitment Assurance Agent.
It continuously monitors customer-related events from conversations, contracts, CRM systems, delivery platforms, and support tools to identify commitments made to customers.
Instead of simply extracting action items, PromiseOps:
- Detects explicit and implied customer commitments.
- Links every commitment to supporting evidence.
- Investigates conflicting information across multiple systems.
- Assesses delivery risk before deadlines are missed.
- Recommends recovery actions with confidence scores.
- Routes high-impact decisions to the appropriate human approver.
The result is a continuously updated commitment ledger that helps organizations protect customer trust while reducing manual coordination across teams.
How we built it
We designed PromiseOps around an agentic reasoning loop instead of a traditional workflow automation pipeline.
Our architecture follows six stages:
- Observe new events from CRM, email, contracts, meetings, and delivery systems.
- Interpret whether a statement represents a real customer commitment.
- Investigate by dynamically selecting only the tools needed to gather additional evidence.
- Decide using evidence ranking, confidence estimation, and policy-based reasoning.
- Control by requesting human approval whenever business or contractual risk exceeds defined thresholds.
- Execute approved actions while maintaining a complete audit trail.
The system uses an evidence-first design where every recommendation is traceable back to the original source rather than relying solely on LLM-generated outputs.
Challenges we ran into
The biggest challenge was moving beyond simple information extraction.
Real customer commitments are often ambiguous, conditional, or even contradictory across emails, contracts, CRM records, and delivery systems. Building an agent capable of reasoning over conflicting evidence required us to design:
- An evidence hierarchy that prioritizes authoritative sources.
- Policies for handling uncertainty instead of guessing.
- Dynamic tool selection based on missing information.
- A fail-closed approach where uncertain cases always require human review.
Balancing intelligent automation with organizational control was one of the most challenging parts of the project.
Accomplishments that we're proud of
- Designed an end-to-end commitment reasoning framework instead of a traditional chatbot.
- Built a transparent evidence-backed decision process with full traceability.
- Implemented a human-in-the-loop approval model for high-risk actions.
- Created a modular architecture that can integrate with CRM systems, document repositories, email platforms, project management tools, and collaboration software.
- Focused on explainability, governance, and business trust rather than just AI automation.
What we learned
This project reinforced that enterprise AI is fundamentally about trustworthy decision-making rather than generating text.
We learned how important evidence grounding, policy-aware reasoning, human oversight, and structured agent workflows are when AI systems interact with real business operations.
We also gained valuable experience designing agent architectures that combine LLM reasoning with deterministic business logic, tool orchestration, and risk-aware automation.
What's next for PromiseOps
Our next milestone is building a production-ready version that integrates with platforms like Salesforce, HubSpot, Jira, Slack, Gmail, Outlook, and Microsoft Teams.
Future improvements include:
- Real-time monitoring across enterprise systems.
- Advanced risk prediction using historical commitment data.
- Automated recovery planning for at-risk customer commitments.
- Organization-specific policy customization.
- Multi-tenant deployment with enterprise security and compliance features.
Our long-term vision is to make PromiseOps the reasoning and control layer that ensures organizations consistently deliver on what they promise their customers.
