Inspiration

The inspiration for The Dark Cowboy came from a single question: What if the path to revenge wasn't a straight line, but a spiral into a different reality?

I wanted to take the classic, gritty western archetype—the man broken by loss—and make the journey itself the true test. Instead of just hunting his enemy across the frontier, his quest shatters the world, forcing him through an epic, otherworldly fantasy. The story is about his transformation; by the time he finally reaches his duel, the journey will have changed him forever.

What it does

The Dark Cowboy is a nine-minute cinematic short that follows a gunslinger's quest for revenge as it spirals from the American frontier into a surreal, otherworldly realm.

Beyond its narrative, the film serves as a technical proof-of-concept—demonstrating how generative AI tools can be orchestrated into a controlled workflow capable of producing coherent, character-driven storytelling rather than disconnected visual sequences.

How I built it

The film was produced through a structured hybrid pipeline, with all editorial, sound, and color work consolidated in Adobe Premiere Pro.

  • Script & Story: A detailed shot-by-shot script served as the creative backbone, defining pacing, framing, tone, and character intention.
  • Voice Acting: All voices were created using ElevenLabs, tuned to maintain emotional clarity and consistent performance.
  • Visual Development: Keyframes and concept sequences were generated using Midjourney, Freepik’s character system, and LTX Studio. These were used not as final outputs but as controlled visual references to maintain continuity for both protagonists.
  • Animation & Lipsync: Selected frames and sequences were brought to life using KLING AI for facial animation and lipsync.
  • Motion Refinement: All shots were refined through Flowframes to ensure smooth, stable 60fps motion suitable for cinematic pacing.
  • Post-production: Editing, sound design, atmospherics, and final grading were completed in Premiere, emphasizing tone, texture, and visual cohesion.

Challenges I ran into

Character consistency across models and angles remains the most complex technical challenge. While character modes and reference-based generators have improved substantially, achieving full coherence across emotional states and shot types still requires extensive curation and iteration.

Additionally, AI-generated motion can produce artifacts or irregularities that disrupt immersion. Considerable post-production was devoted to stabilizing imagery, harmonizing styles, and ensuring that the final visual language remained unified.

Accomplishments that I'm proud of

Completing a nine-minute narrative film as a solo creator—managing script, generation, animation, sound design, and editing—represents a significant creative and technical milestone.

The project involved curating approximately 150 final shots from over 4,000 generated images, with extensive iteration required to maintain character consistency and emotional continuity across different AI models and shot types.

The primary achievement lies in demonstrating that generative tools, when guided by a strong script and intentional workflow, can produce cohesive character-driven storytelling rather than disconnected visual montages.

What I learned

AI filmmaking requires constant adaptation. Throughout production, several major model updates were released, each offering better fidelity and motion. Integrating these improvements without compromising consistency required discipline, selective re-rendering, and a clear commitment to the established visual language.

The experience reinforced an essential idea: generative filmmaking is iterative, fast-moving, and demands both artistic direction and technical flexibility.

What's next for The Dark Cowboy

The Dark Cowboy is designed to stand on its own as a film, but it also serves as the narrative introduction to a larger project: a video game currently in development using Unreal Engine 5.

The proven pipeline from this short will be applied to future in-game cinematics, aiming to bridge the gap between interactive storytelling and AI-assisted film production while maintaining a unified artistic identity.
