Inspiration

Every GitHub repository is a treasure trove of expertise—architecture decisions, design patterns, common pitfalls—but this knowledge is scattered across code, issues, and documentation. Developers waste hours onboarding to new projects, re-discovering patterns, and asking questions that the codebase itself could answer. We built RepoMind to unlock this hidden expertise automatically and make it conversational.

What it does

RepoMind transforms any GitHub repository into an expert AI agent in 60 seconds. Paste a repo URL, watch our real-time pipeline analyze the code, and chat with a live agent that understands the architecture, can debug issues, and explains design decisions—all following the gitagent open standard.

The meta-agent concept: RepoMind is itself a gitagent-standard agent that generates more gitagent-standard agents. At 50M+ public repos on GitHub, it's an infinite distribution mechanism for the standard itself.

How we built it

Two-pass AI architecture with Groq (llama-3.3-70b):

• Pass 1: Extracts structured metadata (domain, tech stack, key concepts) as JSON
• Pass 2: Generates complete gitagent files with genuine depth—SOUL.md reflects actual codebase personality

Tech stack:

• Backend: Express.js + Groq SDK + GitHub API with parallel fetching
• Frontend: Vite + Vanilla JS with SSE streaming for real-time pipeline visualization
• Generated output: Complete gitagent structure (agent.yaml, SOUL.md, RULES.md, 5 skills, knowledge base)

Key innovation: Pre-digested knowledge/ folder injected at startup means the agent answers instantly without re-analyzing files on every query.

Challenges we ran into

• GitHub Models shutdown: Had to pivot from GitHub Models to Groq mid-development when Azure endpoint went down
• Chat complexity: Removed GitClaw SDK dependency and built custom streaming chat to maintain 100% FREE infrastructure
• Two-pass depth: Single LLM calls produced shallow outputs; our two-pass approach seeds the second generation with structured analysis for genuine codebase-specific insights

What we learned

• Two-pass AI analysis produces dramatically better results than single-call generation

• Agent marketplace: Deploy generated agents as public APIs
• Incremental updates: Re-analyze repos on new commits, diff against previous understanding
• Multi-repo agents: Generate agents that understand entire ecosystems (React + Next.js + Vercel)
• IDE integration: Generate agents directly from VS Code/Cursor
