Inspiration
Imagine spending weeks building a website for a client, only to hear, "Can you add a few more features before I pay you?"
What started as a straightforward project suddenly becomes a negotiation over deliverables, expectations, and money.
This is a common challenge for freelancers, independent creators, and small businesses. Projects often begin with informal messages, vague requirements, and verbal agreements. As expectations change, disagreements arise over what was promised, what was delivered, and when payment is due.
Traditional payment platforms make transferring money easier, but they don't necessarily solve the misunderstandings that happen before the payment.
That inspired a question:
What if AI could help establish clarity and trust throughout a project, while PayPal handled the actual payment?
That question became PACT — an AI-powered collaboration and milestone payment platform designed to connect agreements, deliverables, approvals, and payments in one seamless experience.
Our vision is simple: Good work deserves clear payments.
What it does
PACT transforms the traditional freelance payment process into a transparent, AI-assisted workflow.
Instead of simply sending invoices and hoping both parties agree on the work completed, PACT helps clients and freelancers understand exactly what they're agreeing to, track progress, and approve payments with confidence.
- AI Agreement Builder — From ideas to actionable milestones
Users describe their project in natural language.
For example:
"I need an e-commerce website for my coffee shop with product listings, a shopping cart, and checkout. My budget is $2,400."
PACT's AI analyzes the project brief and generates a structured agreement containing:
Clearly defined project milestones
Expected deliverables and acceptance criteria
Budget allocations for each milestone
A transparent project roadmap
This helps both parties establish shared expectations before development begins.
- Scope Sentinel — Detect scope creep before it becomes a dispute
One of PACT's most distinctive features is Scope Sentinel, an AI-powered scope analysis assistant.
When a client requests additional work, Scope Sentinel compares the new request with the original project agreement.
It identifies potential changes to the agreed scope, explains why they may require additional work, and recommends discussing adjustments to pricing or timelines.
Rather than silently accepting extra work or escalating disagreements, both parties gain an AI-assisted explanation to support a fair conversation.
- ProofLens — AI-assisted deliverable review
Freelancers can submit evidence describing their completed work against specific milestones.
PACT's ProofLens analyzes the submitted evidence descriptions and compares them with the milestone's acceptance criteria.
It highlights potential documentation gaps and helps clients identify areas that may need clarification.
Importantly, ProofLens is an advisory tool. It does not independently prove that software works or that deliverables meet every requirement. Final approval always remains with the client.
- PayPal-powered milestone payments
Once a client reviews and approves a milestone, PACT enables payment through the PayPal Sandbox.
The payment workflow integrates PayPal's Orders API and checkout SDK.
Rather than allowing AI to autonomously transfer money, PACT follows a human-in-the-loop approach:
Milestone created → Work submitted → AI-assisted review → Client approval → PayPal checkout → Payment confirmation
Payment amounts are determined server-side using the agreed milestone values, and successful captures are associated with PayPal transaction identifiers.
This makes PayPal an essential part of the product experience, connecting the completion of work with an authorized payment.
- A unified collaboration dashboard
PACT brings everything into a modern, responsive workspace, featuring project overviews, milestone progress, client and freelancer views, payment status, and activity history.
The goal is to make financial collaboration feel straightforward, professional, and transparent.
How we built it
PACT combines a custom web application, AI-powered analysis, and PayPal's developer platform.
Frontend: HTML5, CSS3, and JavaScript were used to create a responsive interface focused on clarity, accessibility, and a cohesive financial-product experience.
Backend: Node.js powers the application server, project workflows, milestone state transitions, and API integrations.
Artificial Intelligence: PACT supports OpenAI models and locally hosted Ollama models for transforming project briefs into milestones and analyzing scope changes. A clearly identified guided-demo fallback makes it possible to explore core workflows without configuring an AI provider.
PayPal Integration: We implemented PayPal's JavaScript SDK and Orders v2 REST APIs, including sandbox authentication, server-side order creation, payment capture handling, amount verification, and idempotency safeguards.
Testing: Automated tests validate core business logic, agreement calculations, milestone transitions, and payment-related access checks.
Our architecture intentionally separates AI-generated recommendations from financial authorization. This allows AI to assist with decisions without independently controlling payments.
Challenges we ran into
Making AI useful without giving it financial authority
One of our biggest design decisions was determining how much responsibility an AI system should have in a payment workflow.
AI is valuable for interpreting requirements and identifying inconsistencies, but probabilistic model outputs should not independently authorize financial transactions.
We addressed this by separating AI analysis from the application's deterministic approval and payment logic.
Converting unstructured requirements into reliable agreements
Real project descriptions are frequently ambiguous, incomplete, or inconsistent.
Transforming these descriptions into useful milestones required structured outputs, validation, and budget normalization to ensure milestone allocations match the agreed project total.
Designing a safe payment workflow
Integrating payments introduces concerns that don't arise in ordinary AI applications, including duplicate requests, incorrect amounts, unauthorized approvals, and misleading transaction states.
We implemented server-side pricing, explicit approval gates, capture verification logic, and clear distinctions between sample transactions and genuine PayPal Sandbox payments.
Making a complex workflow feel simple
PACT combines project management, AI analysis, deliverable reviews, and payments. Presenting all these capabilities without overwhelming users was an important design challenge.
We focused on a unified interface that makes the next step visible and keeps the user informed throughout the project lifecycle.
Accomplishments that we're proud of
Built an end-to-end prototype connecting project agreements, deliverables, approvals, and payment workflows.
Developed three complementary AI-assisted capabilities: Agreement Builder, Scope Sentinel, and ProofLens.
Integrated PayPal Sandbox checkout into the milestone approval process rather than treating payments as an isolated feature.
Implemented safeguards that separate human authorization from AI recommendations.
Designed a responsive, product-oriented dashboard rather than a standalone technical demonstration.
Added automated tests and a documented local setup process to make the project reproducible.
What we learned
Building PACT reinforced an important lesson:
The future of AI in finance isn't necessarily about letting AI control money. It's about using intelligence to make financial decisions clearer, safer, and more informed.
We explored how large language models can transform unstructured human communication into actionable project workflows.
We also gained practical experience designing payment integrations, handling state transitions, validating transaction data, and building safeguards around AI-assisted financial interactions.
Most importantly, we learned that creating a valuable AI product requires more than integrating a model. It requires identifying a genuine user problem and designing an experience where AI provides meaningful assistance.
What's next for PACT
We envision PACT evolving into a comprehensive intelligent commerce platform for independent professionals and businesses.
Future developments include:
Verified user accounts: Secure authentication and separate client/freelancer workspaces.
Smarter negotiations: AI-assisted scope revisions, pricing discussions, and agreement versioning.
Advanced integrations: Invoicing, payment reconciliation, and multi-currency support.
Enhanced deliverable analysis: More sophisticated review of submitted files and project evidence.
Intelligent commerce agents: Assistants that help coordinate project activities and propose next steps while maintaining explicit human control over financial transactions.
Production infrastructure: Durable database storage, role-based authorization, and webhook-based payment reconciliation.
Our long-term ambition is to help make digital work more transparent, from initial agreements to final payments.
The bigger picture
Millions of independent professionals and businesses depend on successful collaboration to earn a living.
But the challenge isn't always moving money. Sometimes it's agreeing on what needs to happen before that money moves.
PACT explores how AI and PayPal can work together to address that gap.
Less ambiguity. Fewer payment disputes. More trust in every transaction.
PACT — Because good work deserves clear payments.
