Organizations solve complex operational problems every day, yet the reasoning behind successful decisions is rarely preserved. Valuable knowledge becomes scattered across emails, spreadsheets, ticketing systems, meeting notes, and individual experience. When people retire, transfer, or leave, organizations often lose not only expertise but the decision-making process that created successful outcomes.

Operation Forge was inspired by a simple question:

What if AI could help organizations capture operational knowledge as it is created, while ensuring that people—not AI—remain responsible for making decisions?

Rather than replacing human judgment, Operation Forge is designed to strengthen it by making organizational knowledge structured, reusable, and continuously improving.

What it does

Operation Forge is an AI-powered organizational intelligence platform that transforms operational observations into structured decisions, implementation plans, and reusable organizational knowledge.

A user begins by describing an operational challenge or improvement opportunity in natural language. AI helps organize the information, search existing organizational knowledge, identify relationships, and develop implementation recommendations.

Instead of producing a simple chatbot response, Operation Forge generates structured decision packages that support governance, transparency, implementation planning, and executive decision-making.

Once approved, those decisions become searchable organizational knowledge, allowing future teams to learn from previous work instead of repeatedly solving the same problems.

How we built it

Operation Forge was developed using OpenAI Codex with GPT-5.6 as both a software engineering assistant and a design partner.

Codex accelerated development by helping with architecture exploration, iterative coding, documentation, testing, visualization, and continuous refinement throughout the project.

The prototype was built using:

Beyond writing code, significant effort went into designing the complete product experience, including workflow diagrams, architecture documentation, testing guides, demonstration materials, and installation instructions so judges can evaluate the project without rebuilding it from scratch.

Challenges we ran into

The biggest challenge was designing a system that uses AI to accelerate organizational decision-making without allowing AI to become the decision-maker.

Many AI applications focus on generating answers. Operation Forge instead focuses on supporting accountable human decision-makers by ensuring recommendations remain transparent, traceable, reviewable, and governed.

Another challenge was balancing the depth of the vision with the limited timeframe of a hackathon while still delivering a polished, well-documented demonstration that communicates the long-term potential of the platform.

Accomplishments that we're proud of

We're particularly proud that Operation Forge demonstrates more than a technical prototype.

During the Build Week, we produced:

  • A working demonstration platform
  • A complete GitHub repository
  • Comprehensive technical documentation
  • Workflow and architecture diagrams
  • Product and testing guides
  • A polished user experience suitable for evaluation

Most importantly, we created a platform that demonstrates how AI can preserve institutional knowledge while keeping humans firmly in control of organizational decisions.

What we learned

This project reinforced that AI creates the greatest value when it augments human expertise rather than replacing it.

OpenAI Codex significantly accelerated software development, but its greatest impact extended beyond coding. It became a collaborative engineering partner that helped refine architecture, documentation, product design, testing, and technical communication throughout the project.

We also learned that successful AI products require as much attention to governance, explainability, and user experience as they do to model capabilities.

What's next for Operation Forge

Operation Forge is designed to evolve toward a production-ready organizational intelligence platform.

Future development includes:

  • Persistent organizational knowledge repositories
  • Role-based governance and approval workflows
  • Integration with Microsoft 365, SharePoint, and enterprise knowledge systems
  • Retrieval-Augmented Generation (RAG) over organizational documentation
  • AI-assisted implementation planning and progress tracking
  • Analytics that measure organizational learning and continuous improvement over time

Our long-term vision is to help organizations preserve institutional knowledge, improve decision quality, and continuously learn from every approved improvement instead of allowing valuable experience to disappear.

Operation Forge demonstrates not only what can be built with Codex during Build Week, but how AI can fundamentally change the way organizations preserve knowledge and make decisions.
