Inspiration
After years in human rights advocacy in Asia, I witnessed NGOs sacrificing impact to navigate operational complexities—limited funding, fragmented data, and reactive strategies. Existing tools weren’t built for their unique challenges, leaving teams overwhelmed by administration instead of mission-driven work. I founded OnChange.ai to change that: the first AI platform designed exclusively for NGOs, transforming their constraints into scalable impact.
What it does
OnChange.ai turns scattered data into actionable intelligence for NGOs in Asia. Our AI:
- Review NGOs website to understand work and follow up questions for the NGOs.
- Estimate funding gaps and partner opportunities in the field (es. suggest service provider like Techsoup, Trustlaw etc)
- Optimizes field operations via dynamic risk assessments and best practices suggestions (e.g., similar causes NGOs database).
How we built it
- Problem-first approach: Reviewed 10 NGOs across Thailand and Vietnam to map pain points.
- Vibe AI tools architecture:
- Bolt and dine-tuned LLMs (GPT-4, Llama 3) on NGO-specific datasets (website, annual and field reports etc).

- Built modular tools: Review NGOs, Strategy and Partners Resources, Fundraising Optimizer.
Challenges we ran into
- Data fragmentation: NGO data often exists in siloed formats (PDFs, spreadsheets, field notes).
Solution: Developed a unified ingestion engine with OCR + NLP normalization. - Resource constraints: Balancing deep customization with scalability for small NGOs.
Accomplishments we’re proud of
- Mapping of current tools and platforms used by NGOs
- Utilizing different Vibe coding AI tools for rapid prototyping
- Understand limitations if Vibe coding and different tools integration
What we learned
- NGOs need co-creation: Tools must adapt to local contexts (e.g., local languages, low-bandwidth areas), understand more closely the work and challenges of NGOs.
- Impact > technology: Users care about outcomes—not AI—so we lead with results ("This helped us serve 2,000 more children's").
- Sustainability requires flexibility: Tiered pricing (free for grassroots NGOs; enterprise for larger orgs).
What’s next for OnChange.ai
- Some Issues with Bolt exports 😅
- Launch "Collective Impact" module: AI-powered coalition builder for NGOs tackling shared challenges (e.g., education, health access, poverty).
- Expand language support to others Asian countries by end-2025.
- Reach 500+ mid size NGOs globally by 2026, prioritizing conflict-affected regions.
