Landfall

Inspiration

I’ve worked through market-expansion questions inside a large company, and kept wondering how I’d tackle them at a smaller one. Where do you start when you don’t have a team to understand local audiences, find partners and work out how to enter?

I wanted Landfall to be the team I would have wanted beside me. Qloo’s cultural connections offered a starting point: understanding where a brand might resonate through what people already love. From there, Landfall helps a founder turn that understanding into a local launch plan they can actually pursue.

What it does

Landfall gives small brands an international launch team-from finding a promising market to preparing the work to enter it. Starting with your website, expansion goal and budget, it connects four decisions:

Understand your brand. Landfall researches your products, identity and existing presence, building a sourced brief you can correct. It connects that understanding to Qloo’s cultural affinities, with an editable audience profile for brands Qloo doesn’t yet recognize.

Find a market that fits. Where might people connect with what you sell? Landfall narrows potential destinations around your goal and uses Qloo’s cultural relationships to prioritize an explained shortlist. You can see why a city looks promising and choose where to investigate further.

Choose your way in. For your selected city, Landfall researches retail partners, pop-ups, creators, community opportunities and digital advertising. Your brand’s cultural context guides the search for relevant local opportunities. A budgeted plan brings those options together, showing estimated costs, supporting sources and unanswered questions.

Prepare the launch. The selected direction carries through into campaign concepts, illustrative visuals, advertising copy and partner or creator outreach. You get concrete materials to review, refine and export, with delivery available through supported connections. The demo demonstrates email delivery between test inboxes and creation of a paused Google Ads campaign in a test account.

The result is a connected starting point for expansion: a market worth investigating, a reasoned way to enter and launch work ready for your review.

How we built it

Ground recommendations in evidence. Brand facts and local research retain their sources and supporting quotes. Code checks the quote exists; a separate model pass checks whether it supports the claim. Founders can distinguish supported facts from assumptions before committing money.

Separate agentic judgment from deterministic control. Agents investigate, assess opportunities and propose strategies. Code owns budget arithmetic, ranking rules, validation and execution permissions. Each part handles the decisions it is suited to make.

Give specialists distinct jobs and shared evidence. Retail, pop-up, community, creator and digital specialists investigate in parallel against the same brand and city context. A strategist combines their findings into a proposed launch mix.

Carry the reasoning into the creative. Versioned records connect audience signals, local research, the selected plan and launch assets. The cultural context behind the market recommendation also informs the advertising and outreach.

Bind approval to the exact action. Approval covers a specific package, its files and destination account. Changes require renewed approval, and uncertain sends are not automatically retried-keeping founder control intact at execution.

Challenges we ran into

Getting agents to build on each other’s work. Designing individual agents was only part of the challenge. We needed consistent contracts so findings reached the next agent with their sources, meaning and uncertainty intact. Otherwise, a tentative lead could become an established fact simply by passing through the workflow.

Reconciling sources that tell different stories. Brand websites, Qloo, local research and creator data answer different questions. We had to preserve those distinctions, investigate conflicting information and avoid treating cultural affinity as proof of commercial feasibility.

Making research understandable as it arrives. Findings load at different speeds, and a founder shouldn’t have to interpret a wall of unfinished research. We worked on progressive disclosure, visible activity and clear decision points so the interface could show progress while keeping supporting detail available.

Accomplishments that we’re proud of

Making cultural affinity useful throughout a launch. We carried audience context from market selection into local opportunities, creative and outreach, giving the founder a connected basis for deciding where to go and how to introduce the brand.

Building the team I would have wanted beside me. I’m proud to have built something I would have wanted when working through expansion questions-especially if I’d had to tackle them with a smaller team and fewer resources.

Giving founders recommendations they can question. Sources, reasoning and assumptions are available for inspection. The founder can challenge the proposed direction and make an informed choice before acting.

What we learned

Decide what must be deterministic before giving agents freedom. Agents benefit from room to investigate and propose, but calculations, validation and execution permissions need explicit rules. Establishing that boundary early makes the rest of the system easier to reason about and test.

A plausible answer-even with a citation-still needs challenging. Finding a quote on a page doesn’t establish that it supports the claim. We learned to examine that relationship separately and let an assumption or unknown remain visible when the evidence wasn’t sufficient.

What’s next for Landfall

  1. More ways to reach customers. Expand the launch playbook with additional marketing tactics and partnership formats.
  2. More connected platforms. Let founders move approved work into more advertising, commerce and communication tools.
  3. Learn from what happens after launch. Bring partner replies and campaign results back into Landfall to revise assumptions, adjust the plan and recommend the next test.
