Inspiration

Traditional board games rely heavily on luck and repetition, often leading to predictable outcomes and low long-term engagement. We wanted to create something more intense—where every move matters, mistakes have permanent consequences, and survival depends on strategy rather than chance. Judo – Survival was inspired by classic board games like Ludo, but redesigned with modern competitive mechanics to create tension, depth, and replayability.

What it does

Judo – Survival is a competitive survival-based board game where players eliminate opponents permanently instead of sending them back home. The game introduces mechanics like permanent death, dead tiles, shrinking zones, strategic stacking, and multiple game modes. The objective is simple but ruthless: be the last color standing. Every dice roll, movement, and confrontation can decide the outcome of the match.

How we built it

We built Judo – Survival using Unity, designing the game from the ground up with a modular rule system. Core mechanics such as dice logic, token movement, elimination rules, bot behavior, and game modes were developed iteratively. We followed a clean, traditional board-game logic structure while layering advanced survival mechanics on top, ensuring stability, scalability, and future expansion.

Challenges we ran into

Balancing strategy with fairness was one of our biggest challenges. Introducing permanent elimination and dead tiles required careful tuning to avoid making the game feel punishing or random. Another challenge was implementing intelligent bot behavior that feels competitive without being unfair. Ensuring smooth turn flow, accurate rule enforcement, and bug-free gameplay took multiple rebuilds and refinements.

What we learned

We learned the importance of solid foundational logic before adding advanced features. Rebuilding systems the right way saved time and improved stability in the long run. We also gained valuable experience in game balancing, player psychology, bot design, and iterative development based on real gameplay feedback.

What's next for Judo - Survival

Next, we plan to expand Judo – Survival with improved UI/UX, tutorials for new players, online multiplayer, ranked matchmaking, and seasonal events. We also aim to scale monetization through cosmetic upgrades, competitive modes, and tournaments while keeping gameplay fair and skill-based.
