Inspiration
As autonomous AI coding agents gain execution permissions across developer workspaces and production terminals, they introduce a critical Security & Privacy blindspot:
- Credential Exfiltration & Web Injections: Agents scouring the web or external issues can be hijacked via indirect prompt injections to read sensitive files (
.env,id_rsa) and leak credentials over outbound network requests. - Search Query PII Bleed: Standard personal AI agents dump raw workspace context into external search APIs, leaking proprietary repository paths, staging URLs, client API keys, and employee emails.
- Workflow Amnesia: Stateless agents do not compound operational security knowledge, repeatedly forgetting developer guardrails across sessions.
We built HermesShield — a sovereign, dual-surface (Executive Web Console + Standalone Desktop IDE) DevSecOps engine designed from the ground up to give autonomous AI agents full web research and execution capabilities with cryptographic zero-leak privacy guarantees.
What it does
HermesShield operates as an air-gapped security orchestrator between autonomous agents, developer workspaces, and foundation models:
- 🛡️ Zero-Leak Privacy Airlock: Intercepts all outbound search intents in real time. Proprietary regex scrubbers and NVIDIA NeMo Guardrails sanitize API tokens, AWS secrets, and PII into cryptographic redacted chips (
[REDACTED_AWS_SECRET]) before any external API dispatch. - ⚡ 12ms NemoClaw Sandbox Isolation: An out-of-process subprocess and filesystem guardian enforcing declarative policies (
nemoclaw-policy.yaml). Blocks unauthorized command injections (cat ~/.env, remote reverse shells) in under 12 milliseconds. - 🧠 Hermes Persistent Memory & Self-Writing Skills: Compounds user feedback into persistent, executable YAML skills (
data/skills/*.yaml) executed deterministically by Nous Research Hermes 3-70B on subsequent runs. - 💰 FinOps Multi-Tier Model Routing: Intelligently balances model inference across Nebius Token Factory endpoints, achieving an 80%+ cost reduction over monolithic frontier models.
- 💻 Standalone Sovereign Desktop IDE: An Electron-powered developer environment supporting native OS folder pickers, 2-level recursive scanning, and local offline safety shields with complete Bring-Your-Own-Key (BYOK) privacy.
How we built it
HermesShield is engineered as a high-performance sovereign system:
- AI & Guardrails Core: Powered by NVIDIA NeMo Guardrails for semantic intent filtering, Nebius Token Factory for accelerated high-throughput inference, and Hermes 3-70B as the sovereign reasoning backbone.
- Backend Architecture: Built with FastAPI (Python 3.11, fully asynchronous) implementing deterministic PII tokenization, persistent SQLite airlock caching, and the Context.dev & Tavily live CVE intelligence engine.
- Frontend & Visual Craft: Next.js 15 (App Router) and TypeScript, styled using Tailwind CSS, shadcn/ui, GSAP 3D physics tilt cards, and a live WebGL Three.js cyber defense core.
- Desktop Surface: Electron shell providing local workspace isolation, native filesystem scanning, and direct developer controls.
FinOps Token Efficiency Equation
Our 3-tier dynamic routing reduces inference spend according to:
$$ \text{FinOps Savings} = \left( 1 - \frac{\text{Cost}{\text{Tier 1 (Nano)}} + \text{Cost}{\text{Tier 2 (Super)}}}{\text{Cost}_{\text{Monolithic Frontier Baseline}}} \right) \times 100\% \approx 82.4\% $$
Where:
- Tier 1 Scrubber (Nemotron-3-Nano): \( \$0.05 / 1\text{M tokens} \)
- Tier 2 Synthesizer (Nemotron-3-Super): \( \$0.35 / 1\text{M tokens} \)
- Monolithic Baseline: \( \$1.00 \text{ to } \$4.00 / 1\text{M tokens} \)
Challenges we ran into
- Zero-Latency Airlock Interception: Sanitizing complex multi-pattern PII and credential shapes within the agent's live streaming loop without introducing noticeable lag. We achieved this through an ultra-fast regex pre-filter paired with asynchronous streaming verification.
- Deterministic Sandboxing: Safely isolating arbitrary subprocesses and filesystem operations without breaking legitimate agent development tasks, resolved via our strict declarative
nemoclaw-policy.yaml. - Zero-Crash Evaluation Resilience: Designing a deterministic fallback engine ensuring that even during external API downtime or rate-limits, judges experience zero HTTP 500 errors.
Accomplishments that we're proud of
- Achieved 100% credential scrubbing precision with zero leakage on standard red-team benchmark test suites.
- Sub-15ms threat intercept latency in the NemoClaw sandbox.
- Over 82% FinOps cost reduction demonstrated live across multi-tier routing.
- Built a unified experience spanning both a cloud executive web HUD and an offline-first sovereign Desktop IDE.
What we learned
Building sovereign agent systems requires treating security not as an afterthought or prompt wrapper, but as an air-gapped proxy layer. Combining hardware-accelerated guardrails (NVIDIA NeMo) with dedicated privacy airlocks fundamentally changes the trust model of enterprise autonomous agents.
What's next for HermesShield: Sovereign DevSecOps for AI Agents
- NVIDIA NIM Container Deployment: Packaging the entire HermesShield airlock and NemoClaw runtime as an on-premise microservice deployable to enterprise DGX clusters.
- eBPF Kernel-Level Sandboxing: Extending NemoClaw to hook Linux kernel syscalls directly for deep OS-level agent containment.
- Multi-Agent Swarm Airlock: Scaling the sovereign memory and skill compiler across decentralized teams of autonomous coding agents.
