Inspiration

We were inspired by classic retro games and modern AI storytelling. Many story-based games today follow a fixed narrative written entirely by developers, where players only move through the story instead of shaping it. The experience often reflects how developers want the story to unfold, not how players choose to act.

We wanted to change that by creating a system where player decisions actively influence the story, dialogue, and outcome—while still maintaining narrative consistency. ArcadeMinds AI blends nostalgia with intelligent storytelling to give players real agency in the worlds they explore.

What it does

ArcadeMinds AI is an AI-powered 2D retro narrative game engine. Players choose a genre—Horror, Mystery, or Romance—and experience dynamic stories where every decision matters.

Key ideas:

Retro pixel-art scenes Player-controlled dialogue choices Logical story progression without contradictions Fast scene transitions Score-based outcomes and multiple endings

How we built it

Designed a structured narrative engine that remembers characters, locations, and events

Used AI to generate: Scene descriptions Dialogue Background image prompts for 2D pixel-art

Implemented strict rules so the AI: Never hallucinates facts Maintains story consistency Advances the plot logically

Each scene outputs structured data (JSON) including: Scene description Dialogue Background theme Score change Level progression This makes the engine scalable for future stories and genres.

Challenges we ran into

Preventing AI from contradicting past story events Maintaining character memory across scenes Keeping scene transitions fast while preserving immersion Designing meaningful choices that affect score and endings Ensuring the retro aesthetic stays consistent API kept failing

Accomplishments that we're proud of

Built a fully functional AI-powered 2D retro narrative game engine within hackathon time Designed a rule-based storytelling system that prevents contradictions and hallucinations Enabled player-controlled dialogue, making the user the main character Implemented fast scene transitions to maintain immersion Created a score and level system that leads to multiple endings Successfully combined retro pixel-art aesthetics with modern AI logic

What's next for ArcadeMinds AI

Add more genres such as Sci-Fi and Fantasy Improve long-term memory for deeper story continuity Introduce custom character creation Expand visual variety in pixel-art scenes Add sound effects and background music for stronger immersion Enable community-created stories and mods
