ALLFORONE — Hackathon Project

Inspiration

Online sellers often generate sales but struggle to understand where their profits are disappearing. Advertising expenses, product returns, shipping costs, marketplace fees, and unsold inventory can quietly reduce profitability. These problems are frequently spread across different reports and spreadsheets, making it difficult for sellers to identify the real causes of their losses.

This inspired us to build ALLFORONE — “Everything Connected. Every Loss Exposed.” Our goal is to help online businesses bring their retail data into one place, uncover hidden costs, understand product profitability, and make smarter, data-driven decisions.

What it does

ALLFORONE is an AI-powered retail analytics prototype designed to help online sellers identify financial leakages and improve business profitability.

Key features include:

  • Unified Retail Dashboard: Brings important business metrics, including sales, contribution profit, profit margins, returns, and advertising performance, into one view.
  • Hidden Loss Detection: Estimates potential losses from inefficient advertising, refunds, return shipping, marketplace fees, and slow-moving inventory.
  • Product Profitability Analysis: Helps sellers identify profitable products and products that may be losing money.
  • Advertising Analysis: Evaluates advertising efficiency using return on ad spend (ROAS) and highlights campaigns or products that may need investigation.
  • Inventory and Returns Insights: Helps identify products with high return rates and inventory that remains unsold for extended periods.
  • CSV Data Import: Allows users to upload retail data, validate it, and analyze their own catalog using a standard CSV format.
  • AI Loss Analyst: Lets users ask questions about their retail data and receive evidence-based insights and practical recommendations.
  • Action-Oriented Insights: Turns financial metrics into potential next steps, helping sellers prioritize areas that deserve attention.

The prototype includes sample retail data for demonstration and a local rule-based analysis engine that works without a paid AI API. An optional Gemini integration can provide an additional AI-powered analysis mode when configured with an API key.

How we built it

We built ALLFORONE as a web-based prototype with an interactive dashboard and a focus on practical retail analytics.

Our development process involved the following steps:

  1. Identified the problem: Focused on the common financial challenges faced by online sellers, particularly hidden costs and unclear product profitability.
  2. Designed the user experience: Created a business-focused interface using charcoal and grey tones, with signal red accents to highlight important warnings and potential losses.
  3. Developed the dashboard: Implemented key performance indicators and product-level analytics for sales, costs, returns, advertising, and inventory.
  4. Built the calculation engine: Developed financial calculations for net sales, contribution profit, contribution margin, return rate, ROAS, and estimated hidden losses.
  5. Implemented data ingestion: Added CSV upload, data validation, and a downloadable template so users can analyze retail datasets without requiring a direct platform integration.
  6. Created the AI Loss Analyst: Developed a question-and-answer interface that analyzes the active retail dataset and provides structured findings. The local rule-based engine supports free analysis, while Gemini is an optional integration.
  7. Prepared the demonstration: Included sample data and interactive features so judges can explore the product's capabilities without connecting a live store.

The prototype uses React, TypeScript, Vite, and Tailwind CSS, alongside custom retail calculation and CSV-processing utilities.

Challenges we ran into

One of our main challenges was making different financial metrics work together in a meaningful way. Sales alone do not indicate whether a product is profitable, so we needed to account for discounts, refunds, product costs, advertising expenses, shipping, and marketplace fees.

Another challenge was identifying potential hidden losses without presenting estimates as guaranteed savings. We addressed this by creating explicit calculation rules and separating different categories of potential financial leakage.

We also needed to make the prototype useful without requiring expensive infrastructure or paid AI services. To address this, we implemented a local rule-based analysis engine and included sample data, while keeping the external AI integration optional.

Finally, we worked to balance a visually distinctive interface with practical functionality. The dashboard needed to look professional while remaining understandable and useful during a short hackathon demonstration.

Accomplishments that we're proud of

We are proud to have developed a working prototype that goes beyond a static landing page and brings multiple retail analytics capabilities together.

Our key accomplishments include:

  • Building an interactive retail analytics dashboard.
  • Implementing financial calculations and product-level profitability analysis.
  • Developing a hidden-loss estimation system with multiple loss categories.
  • Enabling sellers to upload and validate their own CSV data.
  • Creating an AI Loss Analyst that answers questions about retail performance.
  • Providing a local analysis mode that does not require a paid AI API.
  • Designing a distinctive ALLFORONE brand and a consistent business-focused interface.
  • Creating a demonstration experience that allows judges to explore the concept using sample data.

Most importantly, we have built a foundation for helping sellers move from simply observing sales figures to investigating the factors that influence their actual business performance.

What we learned

Through this project, we learned that retail analytics requires more than displaying numbers on a dashboard. Financial metrics need to be connected to business context so users can understand why a product is underperforming and what they should investigate next.

We also learned the importance of data quality, transparent calculation methods, and clearly communicating the assumptions behind estimated losses.

Building a local analysis engine helped us understand how useful insights can be generated through structured calculations and business rules, even without relying entirely on external AI services.

Finally, we learned how to combine frontend development, data processing, financial logic, and AI-assisted analysis into one integrated prototype while keeping the experience accessible for demonstration and further development.

What's next for ALLFORONE

Our next goal is to evolve ALLFORONE from a hackathon prototype into a more comprehensive retail intelligence platform.

Planned improvements include:

  • Live Store Integrations: Connect with e-commerce platforms and marketplaces to reduce manual data uploads.
  • Advanced AI Recommendations: Generate more personalized recommendations based on each seller's data, business goals, and historical performance.
  • Predictive Analytics: Forecast demand, inventory requirements, return risks, and potential profitability changes.
  • Smarter Advertising Insights: Help sellers evaluate campaign performance and identify opportunities to reduce inefficient spending.
  • Inventory Optimization: Improve slow-moving stock detection and help sellers make better inventory decisions.
  • Customer and Product Insights: Analyze repeat purchases, product quality signals, and customer feedback when the necessary data is available.
  • Automated Alerts: Notify sellers about unusual costs, declining margins, and emerging financial risks.
  • Improved Data Integrations and Security: Add reliable data synchronization, stronger validation, and appropriate protection for sensitive business information.

Our long-term vision is to make ALLFORONE a unified decision-support platform that helps online sellers understand their business more clearly, detect avoidable costs earlier, and make better-informed decisions about sustainable profitability.
