Inspiration

Small business owners make critical decisions daily but rarely have access to a full team of strategy, operations, finance, and research experts. While standard chatbots can give quick answers, high-quality decisions require evidence-based analysis, multiple perspectives, and rigors risk assessment.

Business Brain Trust was built to bridge this gap. It provides owner-led small and microbusinesses—starting with those in Australia—with a structured, multi-agent AI advisory system.

What it does

Users describe a business decision along with relevant context such as goals, budget, timeline, customers, team capabilities, data, and constraints. Six specialised AI advisers then collaborate in a structured workflow:

  • Opportunity identifies potential growth areas
  • Operations evaluates capacity, workflows, quality, and delivery
  • Finance assesses profitability, cash flow, and investment needs
  • Research validates evidence, market conditions, and regulations
  • Critic challenges assumptions and tests risks
  • Strategy facilitates the discussion and synthesizes a final plan

The system supports ongoing dialogue, document uploads, direct questions to specific advisers, role pausing, and optional web research. It offers two modes—Quick* for focused queries and Deep for complex analysis. When ready, strategy delivers a practical action plan including priorities, responsibilities, success metrics, investment conditions, and clear stop points.

How it was built

Business Brain Trust was developed through rapid vibe coding with Codex. Each adviser has a defined role and follows a deliberate speaking order, enabling them to build upon and constructively challenge prior contributions rather than repeating generic responses.

A model-routeing layer intelligently selects appropriate AI models for each role with seamless fallback options. The prototype includes multi-round discussions, support for multiple model providers, web research, file and image uploads, custom roles, multilingual capabilities, token and cost tracking, and downloadable action plans.

Challenges encountered

The primary technical challenge was managing token consumption, as multi-agent setups require advisers to repeatedly process business context and conversation history. Quick/Deep modes, context controls, role pausing, and real-time token tracking were implemented to balance cost and depth.

Additional challenges included ensuring practical ROI for cash- and time-constrained small businesses, reducing repetitive outputs, separating facts from assumptions, and maintaining consistency across different AI providers.

Accomplishments

Business Brain Trust goes beyond multiple chatbots on a single interface. It implements a complete decision-making process: contextual understanding, option exploration, evidence checking, risk testing, and actionable planning. The owner retains full control over discussion depth, adviser participation, research, and final decisions.

The platform also features comprehensive operational reporting that tracks tokens, costs, response times, errors, retries, model fallbacks, and conversation quality.

Key learnings

The project demonstrated that more agents do not automatically yield better outcomes — clear roles, logical interaction order, and precise context management are far more important. Token efficiency must be treated as core product design rather than an afterthought. For small businesses, the highest-potential option is not always the most valuable; lower-risk, faster tests often deliver superior real-world results. Ultimately, the system is designed to augment, not replace, the owner’s judgement.

What’s next

Future iterations will focus on enhanced context management for better token efficiency, additional professional consulting models, and expanded high-quality model options. The operational report will be uplifted to include more details regarding conversation quality. Longer-term plans include connecting approved action plans to automation tools for task creation, system updates, and results tracking—enabling a smoother transition from advice to execution. Secure accounts, cloud storage, stronger privacy controls, and broader country and industry support are also planned.

Business Brain Trust showcases how coordinated multi-agent systems can deliver meaningful, practical value to small business owners facing real-world constraints.
